THE UNCOMFORTABLE TRUTH MANY OPERATIONS LEADERS KEEP QUIET
Some companies don’t have a real Lean system. Others pretend they do.
Some Lean systems look well-structured and even appear to have strategic value for the business. But beneath the surface?
- No breakthrough results.
- No cultural traction.
- No skill growth.
- No proportional return on the effort invested.
Why? Because they decided to go it alone—without external feedback, without real challenges, without expert counterbalances.
And so Lean silently shifts, day after day, from being a competitive advantage to a burden.
In every company claiming to have implemented Lean philosophy, there are two possible situations: by the law of entropy, the Lean system is becoming self-referential… or it was built well and is constantly fueled with external feedback that truly keeps it moving. Which one describes yours?
WHY DO ALL LEAN SYSTEMS DEGRADE?
According to the law of entropy, every system tends toward disorder.
A Lean system doesn’t sustain itself.
Your team may be competent, but competence that isn’t tested against real challenges turns into mediocrity. And mediocrity drags performance down.
Even the best teams stall. Not because they’re weak, but because they stopped being challenged.
The signs your Lean system is degrading?:
- Lean managers become bureaucrats
- Activities slow down.
- Improvement becomes theatrical
- No more double-digit improvements.
If you’re working under some of these signs, you’re wasting the time and trust of the people who believed Lean was something they could rely on.
Lean systems don’t explode. They erode. Slowly. Silently. Until it’s too late—until people’s trust in Lean has vanished.
LOOK AT YOUR LEAN SYSTEM IN THE MIRROR
"Your Lean system isn’t broken. It’s blind."
Most companies believe they’re running Lean. The mirror says otherwise.
The Dunning-Kruger Effect says: the less people know, the more convinced they are that they know. This cognitive bias hits hard in organizations that think they have “implemented” Lean without ever measuring their competence externally. The more incompetent a company is at truly applying Lean principles, the more it dramatically overestimates its abilities and results.
Without external coaching:
- Improvement stops
- Results flatten
- Culture becomes cosmetic
- People’s behaviors don’t evolve
And the next crisis will reveal how empty the system really was.
WHY IS LEAN COACHING SUPERIOR TO CONSULTING?
Statement from Jannik Sinner about his coach Darren Cahill:
“For me Darren has always been the honest person I needed in the team. He was important in handling both the happy and the difficult moments, and I really want him to stay. I need people who don’t always say yes, but push me to do better, show me where I can grow—and he’s one of them.”
Only coaching teaches you to ask questions that spark awareness and change. Consulting is useful when you need a ready-made solution for a problem you don’t have the expertise or time to solve. But only coaching creates the dynamic of deep change in people.
A 2-BILLION-EURO QUESTION
Recently, during a coaching session with a team stuck in a project for over 2 years, I asked a structured question using the "Gemba Mirror MethodTM".
The participants stayed silent for a few long seconds, then one suddenly remembered a detail they hadn’t noticed before… The others, surprised by their own oversight, nodded one after another.
That forgotten detail was critical in the process under review. The group quickly adjusted parameters and modified the process.
This unlocked a 2-billion-euro business…
"Mario masterfully managed both the technical and the political complexity of the workshop. He brought people to a consensus built on facts, not on opinions. His role was decisive."
"Thank you, maestro."
WHY IS THE "GEMBA MIRROR METHODTM" DIFFERENT?
It’s not another Lean course. It’s not consulting that leaves changes and then disappears. It’s an “operational coaching framework” that, combined with Lean concepts and methodologies:
- Diagnoses the invisible blocks degrading your Lean system
- Disrupts: interrupts behaviors and mental patterns that lead to erosion
- Coaches: accelerates the acquisition of attitudes and skills for individuals and teams (double-digit improvements, living culture)
It’s the method that has already helped well-known multinational companies “cut multimillion waste and restore trust in their Lean systems.”
The Gemba Mirror Method™ (Diagnose → Disrupt → Coach) creates:
- Cultural Clarity:
- Reignites the true Lean spirit.
- Skill Level Acceleration:
- Develops true Lean managers, not “Lean talkers.”
- Mental Reprogramming:
- Removes limiting beliefs.
- Installs high-performance models.
- Ongoing Objective Audits:
- Unfiltered real-time evaluation of what works and what is Waste.
What would it feel like to walk into the shop floor and see teams effectively solving real problems… without you needing to intervene?
THE "GEMBA MIRROR METHODTM" HELPS THE LEAN SYSTEM BECOME A SOURCE OF PRIDE FOR THE COMPANY AND FOR YOU
Operational excellence that sets visionary leaders apart
A genuine, high-performing Lean system radically transforms how your company is perceived by visitors, institutions, and clients, who instantly recognize a superior level of organization and managerial competence. When the system truly works, it demonstrates your leadership skills and strategic vision: every optimized process becomes tangible proof of your innovative approach and expertise.
Your signature of managerial excellence
Inside the company, a well-implemented Lean system builds teamwork and cohesion, while outside it positions you and your organization as a benchmark of excellence in the industry. The higher the level of cultural transformation achieved, the clearer the quality of leadership that made it possible. A successful Lean system is the direct reflection of your strategic skills and proof that you can turn vision into concrete results, standing out as a high-level manager.
THE BENEFITS FOR AN OPERATIONS LEADER WITH THE "GEMBA MIRROR METHODTM"?
- Gain 5–10 hours a week by eliminating firefighting
- Finally be recognized for the Lean system you’ve built
- Transform the current culture by adding the factor of "Continuous Attitudinal Improvement".
WHAT’S THE INVESTMENT FOR A LEAN SYSTEM THAT REALLY WORKS?
Before talking about figures, it’s right to understand “which program matches your goal.” The "GEMBA MIRROR METHODTM" offers 3 paths, each designed for different levels of intensity and impact.
The 3 Programs of the "GEMBA MIRROR METHODTM"
Dynamic Lean Coaching
The "Dynamic Lean Coaching" program is aimed at: Regular, ongoing support to avoid degradation. Minimal friction.
Choose this if: you already have a working Lean system and want to keep it alive. You’re looking for an external coach who acts as a mirror — flagging drift before it shows up in results and keeping the pressure for improvement high — without demanding a large time investment from your organisation.
Sustained Lean Coaching
Choose this if: your Lean system has stalled or isn’t producing the expected results — or you’re starting from zero and want to build a solid system over the next 6–12 months. You need to strengthen your Lean managers’ skills and install behaviours that last.
Transformative Lean Coaching
The "Transformative Lean Coaching" program is aimed at: High-pressure, high-stakes missions. Maximum intensity.
Choose this if: you’re in a critical phase — a turnaround, an operational crisis, a new plant launch — or you’re building a Lean system from scratch with ambitious short-term goals. You need intense on-site presence, maximum acceleration of change, and visible results in the first 90 days.

4 MONTHS! FOUR PLANTS. FOUR INDUSTRIES. THE SAME PATTERN.
These figures come from a panel of four client engagements across manufacturing and services operations. Different products, different regulations, different constraints — and the same direction of travel every time, because the method works on how your people see and solve problems, not on a process template borrowed from another factory.
Results achieved across the panel, inside the first four months:
| On-time delivery | 60% → 99% |
| Yield | 65% → 85% |
| Cost of non-quality | −60% |
| Productivity via line & department workload rebalancing |
+19% |
| Overall Equipment Effectiveness | +11 points |
| Total cost | −15% |
Four months is not a typo. Coaching moves faster than consulting for one structural reason: nobody waits for the consultant to come back. The people who run the line every day are the ones making the changes, so improvement happens between visits instead of during them.
We ran none of these projects. In all four, the client’s own supervisors and line leaders made the changes — which is why the gains were still there after we left.
Client names confidential.
WHAT DOES A LEAN SYSTEM THAT HOLDS ACTUALLY COST?
The monthly rate for each of the three programs is on the next page. It is not a secret — it depends on how many sites you run and how far your Lean system has drifted, so we show you all three levels and let you do your own maths.
Leave your first name and email and the rates appear immediately.
- No call required.
- No sales pitch.
- Just the numbers you need to build the business case.
If the numbers work for you, we talk. If they don’t, you have lost nothing but an email address.
Winning leaders don’t “hope Lean will work.” They use a system that makes victory inevitable.

TL;DR
- A Lean system becomes a competitive advantage or a burden depending on how it is maintained — not just how it was built.
- By the law of entropy, every Lean system drifts toward disorder unless it is fed with external feedback.
- Lean coaching outperforms consulting because it creates deep, lasting change in people — not solutions that leave with the consultant.
- The Gemba Mirror Method™ is an operational coaching framework: Diagnose → Disrupt → Coach.
- A working Lean system builds cohesion inside the company and positions it as a benchmark of excellence outside.
- Three programs — Dynamic, Sustained, Transformative — match three levels of intensity and ambition.
FAQ
What is a Lean system?
A Lean system is a management approach for production and business processes that aims to eliminate waste and continuously improve efficiency.
Why can a Lean system become a burden?
A Lean system degrades when it is not maintained — when there are no real challenges and no external feedback. It erodes slowly and silently until people stop trusting it.
What is Lean coaching?
Lean coaching develops the skills, behaviours and attitudes of your people so they can run and improve the Lean system themselves — rather than depending on outside experts for answers.
How is Lean coaching different from Lean consulting?
Consulting delivers a ready-made solution to a problem you don’t have the time or expertise to solve. Coaching builds the awareness and capability inside your team so the improvement continues after the coach leaves.
What is the Gemba Mirror Method™?
The Gemba Mirror Method™ is an operational coaching framework — Diagnose, Disrupt, Coach — that identifies the invisible blocks degrading a Lean system, interrupts the behaviours causing erosion, and accelerates the skills and attitudes that produce double-digit improvements.
How much does the Gemba Mirror Method™ cost?
There are three programs — Dynamic, Sustained and Transformative — at different levels of intensity. Fill out the form on this page to receive the monthly rates and find out which program fits your situation.
